Amazon / THE WORLD THEY ARE BUILDING

The cloud that rents AI computing, built ahead of demand.

Andy Jassy writes that 85% of global IT spend still remains on-premises and that this will change. If it does, the companies that own capacity, chips and power when demand arrives win the workloads. Signet reads the roughly $200 billion of 2026 capex as Amazon's attempt to be that company, in Korea as elsewhere.

02 / HOW IT BECOMES REAL

One Korean company's path onto AWS

An illustrative Korean manufacturer wants an AI assistant for its service engineers and still runs most systems in its own data center. The steps below follow the seats Amazon is hiring for in Korea.

  1. 01

Map today's systems and the first AI use case

An account manager and a solutions architect learn what the company runs and which data the assistant needs. They agree on a first use case that can reach production.

  2. 02

Move and modernize the systems the assistant depends on

Migration specialists, Professional Services consultants and partners design a landing zone and move workloads such as VMware, SAP or mainframe systems. The customer approves each cutover.

  3. 03

Build the assistant on Amazon Bedrock and AgentCore

Developers choose a model on Bedrock, connect company data and run the agent with AgentCore, which provides runtime, gateway, memory, identity and observability. People verify the plan and approve what goes live.

  4. 04

Keep the servers, power and incidents under control

AWS data center teams keep servers, power and cooling running around the clock in Seoul and Ulsan. When a large customer has a critical incident, incident managers run the response in Korean and English.

Follow the work, step by step

Most computing still lives on premises

Amazon began, in Jeff Bezos's words, as only an idea with no name, and became a company with three large businesses: stores, advertising and Amazon Web Services (AWS), which rents computing to other companies. For a reader in Korea, AWS is the part that matters most: 75 of the 84 Amazon roles open in Korea on 10 October 2026 sit inside it. The problem AWS works on is easy to state. Companies have long bought servers, built data centers and staffed them, and they still keep most of that spending in their own facilities. AWS's answer is that a company should rent capacity by usage from a provider that builds it at a scale no single customer could.

AWS is at a $142 billion revenue run rate, and yet 85% of global IT spend remains on-premises. This will change.

Andy Jassy · President and CEO, Amazon · 2025 letter to shareholders · 2026-04-09

The belief that sets Amazon apart is building ahead of demand. Jassy describes the AWS cash cycle plainly: AWS pays for land, power, buildings, chips, servers and networking gear 6 to 24 months before it can bill customers, and those assets last 30 years or more for data centers and 5 to 6 years for chips and servers. Amazon also designs its own chips, Graviton for general computing since 2018 and Trainium for AI, because customers want better price-performance. In Signet's reading, Amazon is betting that whoever owns the capacity and the chips when demand arrives will win the workloads that follow.

Why now: AI made demand outrun supply

AI changed the scale of the bet. AWS added 3.9 gigawatts of power capacity in 2025, expects to double its total power capacity by the end of 2027, and still reported capacity constraints that left demand unserved. Amazon expects to invest about $200 billion in capital expenditures in 2026, much of it for AI, and Jassy wrote that customer commitments already cover a substantial portion of the AWS share, citing an OpenAI commitment of over $100 billion. By the second quarter of 2026 AWS was growing 37% a year, its fastest in 18 quarters, and its AI business had passed a $25 billion annual revenue run rate.

We're not investing approximately $200 billion in capex in 2026 on a hunch.

Andy Jassy · President and CEO, Amazon · 2025 letter to shareholders · 2026-04-09

One company's path onto AWS

Take an illustrative Korean manufacturer that wants an AI assistant for its service engineers. An AWS account manager and a solutions architect first map what the company runs today and which data the assistant needs. If old systems must move, migration specialists or Professional Services consultants, often with a partner, design a landing zone and move workloads such as VMware, SAP or mainframe systems. The assistant itself can be built on Amazon Bedrock, which offers models from several labs, with AgentCore to run the agent in production. Underneath, the work runs in the Seoul Region on servers, power and cooling that AWS data center teams keep running around the clock.

People stay at the decision points. The customer chooses the architecture and approves what goes to production. AWS's own method for AI-driven development, which Ham Kee-ho presented in Seoul in May 2026, has AI propose plans and architecture while people verify, supervise and make the final decisions. Inside AWS, the Leadership Principles ask employees to start with the customer and work backwards, so the same customer meets sellers, architects, consultants and support engineers who each carry its needs back into the company.

Almost every Korea opening sits on one step of this path: selling and planning the move (22 sales, partner and marketing seats), designing it (15 architecture and technical seats), delivering it (13 Professional Services seats) and keeping it running (22 data center seats and 3 incident managers). Nine more serve Amazon's seller, advertising and trade businesses. Ask which step your seat owns.

Understand the products and their customers

Three products behind the Korea hiring

Amazon sells hundreds of services, but three products explain most of what the Korea teams sell, build and support. The first is Amazon EC2, the rented computers at the base of AWS. A customer picks an instance type, runs its software and scales capacity with demand; SK Planet's case describes exactly that when it launched services abroad. What has changed is the chip inside. Graviton5 became generally available in June 2026 in M9g and M9gd instances with 192 cores per chip, and Amazon says Graviton is used by 98% of the top 1,000 EC2 customers. EC2 competes with Microsoft Azure, Google Cloud, newer AI clouds and companies' own servers.

The second is Amazon Bedrock, AWS's service for building with AI models. A developer picks a model, from Anthropic, OpenAI, Google DeepMind and others, connects company data through knowledge bases and builds agents; security, guardrails and governance sit across all of it. AgentCore, generally available since 13 October 2025, supplies the parts to deploy and operate agents: runtime, gateway, memory, identity and observability. In July 2026 Amazon said hundreds of thousands of customers use Bedrock and that customers spent more in the second quarter than in all prior quarters combined.

Outside AWS: a door to Amazon's stores abroad

The third sits outside AWS. Amazon Global Selling lets a Korean company sell on Amazon's stores abroad: Amazon's Korean seller site lists more than 20 marketplaces, more than 200 countries and regions and more than 200 million Prime members. A seller pays selling fees and can ship stock to Amazon's warehouses through Fulfillment by Amazon, after which Amazon stores, packs, delivers and answers customers. The Korea team recruits sellers, builds a network of logistics, marketing and AI tool providers, and gives strategic sellers dedicated consulting. In Signet's reading it competes for a brand's export budget with other cross-border channels and overseas distributors.

Who has bought it, and what was reported

Named Korean customers appear in AWS's own material. At AWS Summit Seoul in May 2026, Ham Kee-ho said Samsung Electronics built autonomous cloud operations agents for Samsung Account, a platform used by more than 2.1 billion people, and cut recovery time from failures by more than 90%, with a target of detecting failures within 10 minutes. The same keynote said LG Electronics' MS division doubled productivity with AI-driven development and CJ Olive Young built five minimum viable products in a three-day workshop. These are results AWS presented on stage, as the press reported them.

Older AWS case pages show the earlier pattern. SK Planet used EC2, S3, Lambda and RDS to launch overseas services without local data centers and said it cut build time by more than half. NCSOFT built a centrally managed security monitoring system with GuardDuty, Security Hub and OpenSearch across a growing number of AWS accounts after the launch of Lineage W. On the seller side, Medicube says it reached the top of its category a month and a half after entering Amazon and grew monthly orders 50 times within three months.

Across these stories AWS measures speed and reliability: build time, recovery time, orders. In an interview, describe your own results the same way, as one operational change for one named workload, with the number and how it was measured.

Three businesses, one profit engine

Amazon's money comes from three places. Its stores sell goods directly and collect fees from third-party sellers; seller services brought in $46.8 billion in the second quarter of 2026. Advertising lets sellers and brands pay to be seen; it brought in $19.8 billion in that quarter, up 26%. AWS rents computing and AI services, mostly by usage and often under multi-year commitments; it had $42.2 billion of sales in the quarter. In 2025 as a whole Amazon reported $716.9 billion of net sales, up 12%, of which AWS was $128.7 billion.

Profit is concentrated. AWS earned $45.6 billion of segment operating income in 2025, more than half of Amazon's $80.0 billion total, on about 18% of its sales (Signet's calculation from the reported segments). In the second quarter of 2026, AWS operating income was $16.6 billion of Amazon's $27.5 billion. Amazon's overall operating margin was 11.2% in 2025, up from 10.8%. In Signet's reading, the stores run on thin margins and the cloud carries much of the profit.

What has grown, and how fast

AWS sales grew from $80.1 billion in 2022 to $90.8 billion in 2023, $107.6 billion in 2024 and $128.7 billion in 2025. Growth slowed to 13% in 2023 and then sped up. Quarter by quarter, AWS grew 17% in the first quarter of 2025, excluding currency effects, and 37% in the second quarter of 2026, which Amazon called its fastest growth in 18 quarters. The annualized run rate, quarterly sales multiplied by four, reached $169 billion. AI is the visible driver: AWS's AI business and its chips business each passed $25 billion in annual run rate, both growing triple-digit percentages.

Competitors, position and risks

In cloud infrastructure, Synergy Research Group estimated Amazon's worldwide share at 28% in the second quarter of 2026, against 20% for Microsoft and 15% for Google, and noted that both rivals were growing substantially faster. AWS's counter is breadth and cost: Jassy says Graviton offers up to 40% better price-performance than other x86 processors and that Trainium3 is 30 to 40% more price-performant than Trainium2.

Three risks matter for a seat in Korea. Spending runs ahead of cash: trailing twelve-month free cash flow was an outflow of $7.6 billion at the end of June 2026, driven by a $66.1 billion rise in equipment purchases, mostly for AI. Capacity sets the ceiling: AWS reported unserved demand even after adding 3.9 gigawatts in 2025, and new capacity takes 6 to 24 months to bill. And part of the growth is tied to a few AI labs: Anthropic and OpenAI have made multi-year, multi-gigawatt Trainium commitments, and Amazon's second-quarter net income included $53.4 billion of non-operating income, primarily from its investments in Anthropic.

Two habits help in an interview. Name the metric: net sales, AWS segment sales, annualized run rate and capex are different numbers. And connect your seat to capacity: whether you sell, design or run data centers, the 2026 question at AWS is how fast new capacity turns into billed usage.

The decisions behind the company

From one idea to three businesses

Jeff Bezos started Amazon. In a February 2021 email to employees he wrote that the journey began some 27 years earlier, when Amazon was only an idea and had no name. He credited invention for its success and listed marketplace, Prime's fast shipping, Kindle, Alexa and infrastructure cloud computing among the things Amazon pioneered. In the same email he announced that he would become Executive Chair and that Andy Jassy would become CEO in the third quarter of 2021.

Invention is the root of our success.

Jassy joined Amazon in May 1997, three days after his last graduate school exam, as he recounts in the 2025 letter. His letters explain decisions in operating terms. He describes the AWS cash cycle, defends spending ahead of revenue and says Amazon spent the past year flattening its organization to speed up decisions and delivery, which he ties to operating like the world's biggest startup. He also asks for a culture that can live with criticism while it invests through a shift.

At Amazon, we talk a lot about operating like the world's biggest startup.

Andy Jassy · President and CEO, Amazon · 2025 letter to shareholders · 2026-04-09

Matt Garman has led AWS since 3 June 2024. He started as an MBA intern in 2005, joined full time in 2006 as one of the first AWS product managers, became the first product manager for EC2, ran all AWS compute services from 2016, and from 2020 led AWS's worldwide sales, marketing, support and Professional Services. That last job is the organization most Korea seats sit in today. In October 2025 he met President Lee Jae Myung in Gyeongju and committed $5 billion in additional AI infrastructure in Korea.

The Korea leader

Ham Kee-ho has led AWS Korea since October 2020. Before that he joined HP Korea in 1997, spent about 20 years there in domestic sales and business development, and served as its chief executive. SK Group's announcement of the Ulsan AI Zone lists him as AWS's Country Managing Director for Korea at the June 2025 signing, and in May 2026 he opened AWS Summit Seoul by setting out three directions: AI-driven development, agentic AI and physical AI.

Korea is a country with a dynamic physical AI ecosystem that spans AI chip startups, robot foundation model companies, manufacturing, logistics, healthcare and defense.

Ham Kee-ho (함기호) · Country Managing Director, Korea, AWS · AWS Summit Seoul 2026 keynote, reported in Korean; English rendering by Signet · 2026-05-20

How Amazon says it works and hires

Amazon publishes 16 Leadership Principles and says it uses them every day. Three explain much of the daily work. Customer Obsession asks leaders to start with the customer and work backwards. Invent and Simplify adds that the company accepts being misunderstood for long periods of time. Have Backbone; Disagree and Commit asks people to challenge decisions respectfully, even when it is uncomfortable, and then commit wholly once a decision is made.

Hiring follows the same principles. Amazon's interview guide says interviews focus on behavioral questions about real past experiences, guided by the Leadership Principles, and that it avoids brain teasers. Candidates usually meet two to seven people, possibly including a Bar Raiser from another team who focuses on hiring quality. The guide suggests the STAR method, situation, task, action and result, as one way to structure answers, and says not every story has to be a success.

On the worry that Seoul only executes: the Korea postings create local single-threaded owners for solutions architecture and for migration and modernization, a Korea head for Professional Services with a P&L, and a head of marketing for Korea. Product roadmaps are shaped by worldwide service teams, which Korea architects feed with customer feedback. Expect local ownership of customers, revenue and delivery, not of the product roadmap.

Why Korea? Why now?+

Three reasons recur in Amazon's own statements. Korean companies want AI computing close to their data: SK Group's announcement says the Ulsan AI Zone will give Korean customers dedicated AWS AI infrastructure with services such as SageMaker and Bedrock. The government wants AI investment: AWS's October 2025 pledge came out of a meeting between Matt Garman and President Lee Jae Myung, and AWS's CFO later described Korea as a country with strong digital infrastructure, a semiconductor, manufacturing and finance base, engineering talent and government will to become an AI power. And Korea makes chips: AWS's Korea fact sheet says it works with suppliers in the region on its purpose-built chips.

Understand the Korea opportunity

Since 2012, and since 2016 with a Region

AWS set up its Korean office in 2012 with about 15 people, according to a 2017 Korean press report that put staff near 200 five years later. The bigger step came on 6 January 2016, when AWS opened the Asia Pacific (Seoul) Region with two Availability Zones; Samsung, Nexon, Mirae Asset Global Investments and Eastar Jet were among the customers named at launch. A 2022 interview with Ham Kee-ho reported that the region had grown to four Availability Zones and more than 1,000 partners. Amazon works in Korea through several entities: the current postings name Amazon Web Services Korea LLC, Amazon Corporate Services Korea LLC for data center work and Amazon Services Korea LLC for the seller and advertising businesses.

Why Korea, and why now

Three reasons recur in Amazon's own statements. Korean companies want AI computing close to their data: SK Group's announcement says the Ulsan AI Zone, signed on 20 June 2025 and scheduled to begin operations by 2027, will give Korean customers dedicated AWS AI infrastructure with services such as SageMaker and Bedrock, and process AI workloads generated in Korea inside the country. The government wants AI investment: in October 2025, after Matt Garman met President Lee Jae Myung, AWS pledged more than $5 billion by 2031 for new AI data centers in Incheon and Gyeonggi. And Korea makes chips: AWS's Korea fact sheet says it works with suppliers in the region on its purpose-built chips, Graviton, Trainium and Inferentia.

And as part of that, we'll be committing to invest $5 billion in additional AI infrastructure here in the country to help grow that technology.

Matt Garman · CEO, Amazon Web Services · Meeting with President Lee Jae Myung in Gyeongju, reported by The Korea Times · 2025-10-29

At AWS Summit Seoul in May 2026, AWS put the total in won: a cumulative 12.6 trillion won invested in Korea from 2018 to 2031, which the company expects to create 12,300 jobs, add 15 trillion won to GDP and train more than 300,000 people in cloud skills. About 50,000 people pre-registered and about 10,000 attended. Ham Kee-ho launched a physical AI program, and the keynote named HD Hyundai Robotics and Doosan among companies building physical AI on AWS.

Customers, team and the 84 open roles

The Korean customers named in AWS's own material span the economy: Samsung Electronics, LG Electronics, CJ Olive Young, NCSOFT, SK Planet and, as the Ulsan partner, SK Group. On the seller side, Amazon Global Selling Korea runs programs for Korean brands exporting through Amazon, with beauty as a priority, and in 2024 said it supports about 400 small and medium companies together with the Korea SMEs and Startups Agency.

On 10 October 2026 Amazon listed 84 open roles in Korea: 73 in Seoul, 7 in Ulsan and 4 based anywhere in South Korea. Seventy-five are AWS seats: 22 in sales, partner and marketing, 15 in solutions architecture and technical advice, 13 in Professional Services, 22 in data center operations and construction, and 3 in incident management. The other nine serve Amazon Global Selling and seller support (7), Amazon Ads (1) and trade compliance (1). Several are leadership seats at once: the Director, Solution Architecture, Korea; the Head of Professional Services, Korea; the Head of Migrations & Modernization - Korea; the Head of Marketing, Korea; and the Country Manager, Korea, Amazon Ads.

Seven Ulsan seats, the newest posted on 8 October 2026, show AWS staffing data center operations in Ulsan, where SK and AWS are building the AI Zone; the postings describe the work as colocation data center operations. On the worry that the Korea office is a satellite, the evidence points the other way: AWS has committed won through 2031 and is hiring local owners for whole functions.

07 / NOW & NEXT

The next scene is taking shape.

AWS grows 37%, its fastest in 18 quarters

Amazon reported second-quarter net sales of $200.6 billion, up 20%, and AWS sales of $42.2 billion, up 37%, a $169 billion annualized run rate. Trailing twelve-month free cash flow was an outflow of $7.6 billion.

AWS Summit Seoul: 12.6 trillion won and physical AI

AWS put its cumulative Korea investment for 2018 to 2031 at 12.6 trillion won and launched the AWS Korea Physical AI Frontier Program.

Jassy defends about $200 billion of 2026 capex

In his shareholder letter Jassy wrote that the spending is backed by customer commitments for a substantial portion of AWS capex, citing an OpenAI commitment of over $100 billion.

More context on what comes next

Three threads since April

Read against the thesis, 2026 has three threads. The first is the spending: in April Jassy told shareholders that Amazon was investing about $200 billion in capex in 2026 and that customer commitments covered a substantial portion of the AWS share. The second is the payoff: in July AWS reported 37% growth to $42.2 billion for the quarter and a $169 billion annualized run rate, while trailing twelve-month free cash flow was an outflow of $7.6 billion.

Competition is the backdrop. Synergy's estimate put Amazon at 28% of cloud infrastructure in the second quarter, with Microsoft and Google growing substantially faster, and Amazon answered with its own chips and large AI deals: OpenAI signed a $38 billion agreement with AWS in November 2025, and by April Jassy was citing an OpenAI commitment of over $100 billion.

Korea in 2026

The third thread runs through Seoul. At AWS Summit Seoul on 20 May 2026, AWS restated its 12.6 trillion won investment through 2031 and launched a physical AI program for Korean robotics and manufacturing companies. The Korea hiring is broad: on 10 October 2026 Amazon listed 84 open roles, including seven data center seats in Ulsan, five leadership seats for Korea functions and two associate consultant seats in the A2C early-career program. Amazon Global Selling Korea has scheduled Amazon Beauty in Seoul for 27 October 2026, an event for Korean beauty brands selling abroad.

What to watch over the next year

  • Whether AWS growth holds near the second-quarter pace as new capacity comes online, and whether free cash flow turns positive again.
  • When the Ulsan AI Zone begins operations, scheduled by 2027, and how many more Korea data center seats follow.
  • Whether Korean enterprise AI projects shown at Summit Seoul, such as Samsung Account's operations agents, become repeatable programs that AWS Professional Services and partners deliver at scale.

For a candidate, the practical question is which of these threads your seat touches: capacity (data centers), adoption (sales, architects, consultants) or Korean exporters (Global Selling and Ads).

Their future. Your next chapter.

A LITTLE MORE CONTEXT

Understanding Amazon.

What does Amazon do?

Amazon runs stores, advertising and Amazon Web Services (AWS). AWS rents computing, storage, databases and AI services to other companies by usage, from data centers it builds ahead of demand. In 2025 AWS had $128.7 billion of sales and produced $45.6 billion of Amazon's $80.0 billion operating income.

What is the opportunity in Korea?

On 10 October 2026 Amazon listed 84 open roles in Korea, 75 of them at AWS: sales and partner seats, solutions architects, Professional Services consultants, data center staff in Seoul and Ulsan, and incident managers. The rest serve Korean sellers, advertisers and trade compliance.
