Kakao Games

From a 2017 contract to a launch in more than 230 countries, then a second game

Company-reported: $100 million in revenue and 10 million downloads by the end of February 2021, outside China and Japan.

Kakao Games signed Project Snake in September 2017 and launched it as Guardian Tales in Korea on 16 July 2020 and in more than 230 countries on 28 July 2020, in 16 languages. In July 2026 it signed Kong's next game, Guardian Maiden, for every region except Greater China.

What changed? +

In 2017 Kong's only released game was Dungeon Link, a puzzle RPG with 5 million downloads.

Bilibili

A China launch after a foreign game licence

Company-reported: $5.53 million in revenue on the first day, third on China's App Store grossing chart and first in free downloads.

Kong received the licence in February 2021, and Bilibili launched the game on 27 April 2021 under a Chinese title.

What changed? +

A foreign game needs a government licence before it can launch in China; Bilibili had signed to publish Project Snake there in December 2017.

02 / HOW IT BECOMES REAL

One new game, from system document to live update

An illustrative path for a new Kong title, built from the roles open in Seoul on 10 October 2026.

  1. 01

Write the rules in documents and data

System designers set growth, rewards, currency and dungeon loops, and a combat designer sets skills, patterns and difficulty. Each design goes into documents and data tables that engineers can build from.

  2. 02

    Draw to a set style

Concept artists draw characters and monsters to a style the project has already chosen, a UI designer builds screens in Unity or Unreal, and a 3D animator rigs and animates characters and cutscenes.

  3. 03

Build the client in Unity and C#

Client engineers write game logic, rendering pipelines and shaders, manage third-party libraries and build pipelines, and optimise the game and the development process.

  4. 04

Track, test and hand to a publisher

A development PM tracks milestones, dependencies and risks, and QA writes and runs test cases on development and live builds. A publisher such as Kakao Games or Netmarble then runs marketing and service in its regions.

  5. 05

Keep the game alive with events and story

After launch the live team writes events, story chapters and balance changes, and the server team builds operations tools and event pages. From 29 October 2026 Kong runs Guardian Tales' Korean service itself.

Follow the work, step by step

Gameplay and story come first

Kong Studios starts from a complaint its own team makes about mobile games: they are often judged as products built to earn money rather than games worth playing. In a 2021 interview that the company reposted on its site, Kim Sang-won, then the planning team lead for Guardian Tales, said the team studies fun seriously and throws a single stage away and rebuilds it dozens of times. The company puts its belief in one line on its site: original gameplay and narrative are the essence of a game, and Kong wants to make games that players around the world recognise. It calls this way of working craftsmanship.

To make one stage of the game, we throw it away and rebuild it dozens of times.

Kim Sang-won (김상원) · Planning team lead, Guardian Tales, in 2021 · Job&Post interview, reposted on Kong Studios' news page · 2021-05-07

The path to that belief ran through one small game and one large one. Kong Studios, Inc. was founded in the United States in March 2013. Its first title, the puzzle RPG Dungeon Link, was published by Gamevil and released worldwide in April 2015; the company says it reached 5 million downloads and more than $10 million in revenue before service ended in April 2019. Kong Studios Korea opened in Seoul in May 2015. In September 2017 Kakao Games signed a global publishing deal for a project then called Project Snake, and in July 2020 it launched as Guardian Tales, a pixel-art adventure RPG with puzzles, running jokes and a long story. Kong says it passed $100 million in revenue and 10 million downloads within seven months, outside China and Japan.

Why now: from one hit to a slate

The hit paid for growth. Guardian Tales passed $350 million in cumulative revenue by April 2022, and a $62 million Series B in August 2021 valued Kong Studios at $1 billion. The years after were harder. In March 2026 GameChosun reported that Kong had moved to emergency management, and attributed the move to accumulated losses, later titles that fell short of expectations and falling Guardian Tales revenue and players; the cuts fell mainly on developers. A company representative said Kong had decided to concentrate on new projects. Two of them now have publishers: Project Octopus, built on the Guardian Tales world, signed with Netmarble in November 2025, and Guardian Maiden, signed with Kakao Games in July 2026. In 2025 the Korean company also raised about ₩78.0 billion by issuing redeemable convertible preferred shares.

How a new game moves through Kong

Take an illustrative new title, followed through the current Seoul postings. A system designer writes the rules for growth, rewards and currency as documents and data, and a combat designer sets skills, boss patterns and difficulty. Concept artists draw characters to a style the project has already chosen, while UI artists and 3D animators build the screens and the motion. Client engineers working in Unity and C# handle logic, rendering, shaders and build pipelines, and a development PM tracks milestones, dependencies and risks. QA writes test cases for development and live builds. Before launch a publisher such as Kakao Games or Netmarble takes on marketing and service; after launch the live team keeps writing events, story and balance changes.

The judgement that stays with people is deciding when a piece of work is good enough. In 2022 Kim Sang-won, by then the Guardian Tales director, said a story has no right answer, so more time always raises quality, but a live game forces a choice before each update date about where to raise quality and where to stop.

The Seoul company is where Kong's games are made. In 2025 about 95 percent of Kong Studios Korea's revenue was service revenue from its US parent, and 2026 reports describe the Korean branch as handling development. A 2022 report described the US headquarters as running the business.

The 17 open Korea roles sit on this path: six game designers and a development PM, five engineers, four artists and one QA tester, spread over four named projects in development, Guardian Tales and the server team. Every seat makes something a player will touch.

Understand the products and their customers

Guardian Tales: a puzzle adventure run as a live game

Guardian Tales is the product that built the company. The player's hero travels through the kingdom of Kanterbury, solving dungeon puzzles by lifting boulders, throwing bombs and slinging across gaps, fighting bosses in real-time action, collecting heroes and weapons, and entering real-time PvP with a party of three. It is free to download and earns from items bought in the game; in 2022 Kong's CTO described the model as an online service with partial payment. Kakao Games runs the service in Korea and most of the world, Bilibili launched it in China in April 2021, and Kong has published it itself in Japan since October 2021, a launch it prepared with Yostar as a partner for local marketing and customer service.

The Nintendo Switch version followed on 4 October 2022 after about a year and a half of development. Kong said the game's real-time controls suited a console, kept the same online model, and planned simpler paid items because one service covers countries with very different purchasing power. The live game has also leaned on collaborations with Japanese animation, including Slayers NEXT in February 2022 and Dragon Quest: The Adventure of Dai in December 2022.

Two signed games and four projects in the postings

Guardian Maiden is the next signed title. Kong confirmed the name in May 2026 and showed its first video at Illusta Fes 11 at KINTEX on 23 and 24 May. Kakao Games describes it as a pixel-art collectible action RPG for PC and mobile in which a Hero and a Saint team up against an emerging evil, and it holds the service rights everywhere except Greater China. The stated target is a launch within 2026.

Project Octopus takes the Guardian Tales world into a different genre. Netmarble signed domestic and overseas rights on 5 November 2025 for what it called a 2026 title: a pixel-art casual action roguelike RPG set in a mine, where simple controls let any player assemble a combat build. Kong's own postings describe the same project, written Project octopus, as vertical-view light action with building and management elements.

The Seoul postings name more work in progress. Project MAZE is a 3D subculture roguelite action RPG built in Unity, centred on exploration and story. Project HERO is a new game using a well-known overseas IP, planned as an RPG for mobile and other platforms. Project ZERO is described as a classic 2D pixel mobile RPG. The QA team is also hiring for a new Kong Studios Korea project.

Who pays, and what was measured

Two groups pay. Players buy items in the game, and publishers sign for the right to market and run a title in their regions. The measured results are the company's and its publishers' own: $100 million in revenue in the first seven months outside China and Japan; $5.53 million on the first day in China; first place in Japan's Google Play top-grossing chart in October 2021 and 3 million downloads there within four months; $216 million in revenue and 25 million downloads by early September 2021; and 30 million downloads by the third anniversary in July 2023.

Read these numbers as a launch record. The cumulative revenue figure dates from April 2022, and the March 2026 report described falling revenue since. For a candidate the product question is whether the next games, made by the same Seoul team, can earn the reception the first one did.

How the money moves

Money reaches Kong along two routes. Players pay for items inside the games. Publishers sign with Kong for the right to run a game in their regions and handle marketing and service; Kong runs Japan itself and, from 29 October 2026, the Korean service of Guardian Tales. The Korean company, Kong Studios Korea, earns most of its revenue by billing the US parent, Kong Studios, Inc., for development work. In 2025, ₩56.0 billion of its ₩58.8 billion revenue was service revenue from KONG STUDIOS, INC., about 95 percent, according to its audited statements. Employee costs were ₩36.3 billion, about two thirds of expenses, and outsourced services rose to ₩6.3 billion from ₩0.3 billion a year earlier.

What has grown, and what it measures

The Korean company's revenue is the clearest dated series. It was ₩23.1 billion in 2020, ₩42.8 billion in 2021, ₩31.6 billion in 2022, ₩38.0 billion in 2023, ₩48.4 billion in 2024 and ₩58.8 billion in 2025. Because almost all of it is billed to the parent, the series measures how much the group spends on development in Seoul, not how many players pay. Operating profit was ₩12.7 billion in 2021, fell to ₩1.8 billion in 2023 and recovered to ₩4.0 billion in 2025, an operating margin of about 6.9 percent by Signet's calculation.

Valuation has moved the other way. The 2021 Series B valued Kong Studios at $1 billion. In February 2022 MTN reported that Com2uS was offering its 4 percent stake at a price based on about ₩800 billion for the whole company. In 2025 Kong Studios Korea issued redeemable convertible preferred shares in four tranches between June and November, about ₩78.0 billion in total by Signet's sum, to investor groups that include Atinum, Intervest and IBK-linked funds. Startup Recipe reported the first close as a ₩50 billion Series C at about ₩350 billion before the new money. Holders may ask for redemption from three years after issue, at the issue price plus 3 percent a year compounded.

Competition and three risks

Kong competes for players and for publishers' attention. At its peak Guardian Tales ranked third on Korea's Google Play top-grossing chart and first on Japan's. Kakao Games, which will publish Guardian Maiden, lists Odin: Valhalla Rising, Uma Musume Pretty Derby, Eversoul and Guardian Tales among its titles, so a new Kong game shares a publisher's calendar with other large games. Kong's position is that of a developer with one proven world and two signed launches, relying on publishers outside Japan and, until October 2026, in Korea too.

Three risks matter for a Seoul hire. First, the Korean company depends on its parent's cash: the parent owed it ₩68.0 billion at the end of 2025, up from ₩18.9 billion a year earlier, and the auditor drew attention to the fact that recovery depends on the parent's new projects launching. Second, the business still rests on one world: the March 2026 report said later titles fell short and Guardian Tales revenue declined, and staff fell from 413 to 310. Third, the preferred shares carry redemption rights from 2028 at 3 percent a year, which presses the company to show results within a few years.

Keep three kinds of number apart: game revenue the company reported ($350 million cumulative to April 2022), the Korean company's audited revenue (₩58.8 billion in 2025, mostly billed to the parent) and valuations ($1 billion in 2021, and about ₩350 billion before the money reported for the Korean company in 2025).

A Korean founder with a US company

Kwangwon Seok (석광원) founded Kong Studios. A 2022 report described the company as known for being American but close to a Korean company in practice: the US headquarters runs the business and the Korean branch is the development base. Seok signed Kong Studios Korea's 2021 financial statements as its CEO, and in releases from November 2025 and July 2026 he speaks as CEO of Kong Studios when the company signs with Netmarble and Kakao Games. In July 2026 he described Guardian Maiden as the product of years of pixel art, action combat and collectible RPG work, and called Kakao Games a long-time trusted publishing partner.

Five decisions explain the company's shape. Kong kept development in Seoul from 2015 while the parent stayed in the United States, and moved its headquarters to California in April 2022. It chose to publish Guardian Tales itself in Japan in 2021, its first try at self-publishing, aiming for steadier revenue and room for IP business in Japan. It shared the hit with staff: in 2021 the board set 20 percent of operating profit as incentives, and every Kong Studios Korea employee received stock options that April. In 2025 the Korean company raised its own money from Korean investors. And in 2026 Kong cut staff to concentrate on new projects, then agreed to take over Guardian Tales' Korean service from Kakao Games on 29 October.

Who runs the Korean company

Song Chang-gyu (송창규) was Kong's chief technology officer at the September 2022 Switch briefing, and he signed Kong Studios Korea's 2025 financial statements as its CEO. Ryu Beom-hwi (류범휘), introduced in 2022 as head of the Korean branch, signed the 2022 to 2024 statements as CEO. On the game side, Kim Bu-kang (김부강) was appointed Guardian Tales director in April 2023, when about 130 to 140 people worked on the game; he had played it as a user before joining Kong. His predecessor, Kim Sang-won, led planning from launch and directed the game in 2022.

Guardian Tales needs real-time control, so it plays even better on a console.

How Kong says it works and hires

Kong describes itself through a few repeated ideas. Gameplay comes first: the careers page carries the line we truly believe in gameplay first, and the company site calls original gameplay and narrative the essence of a game. Work is craft: the site says the team studies fun seriously with a craftsman's attitude, and a 2022 hiring release promised fewer development demos so that developers could focus on quality. The careers page lists five words for how Kong works: Game, Idea, Insight, Positive and Initiative. Rewards follow results: today's benefit list includes monthly flexible working hours, hybrid work run by each team, and incentives tied to excess profit and to a half-yearly evaluation.

The stated hiring process is a resume and portfolio, then an online assignment or coding test, then a 60 to 90 minute interview on site or online, with a result within two weeks. Postings add that experience can decide between a permanent contract and a fixed-term contract that converts. In 2022 the Guardian Tales director said the company was hiring heavily for the game and had strengthened its referral programme, paying an incentive when a referred hire passed probation.

On the worry that headquarters decides and Seoul executes: the business and the publishing deals are run from the US company, but the games are planned and built in Seoul, and the Korean company's CEO was the group's chief technology officer in 2022. The harder question for a candidate is how much cash the parent can send back to Seoul after the 2026 launches.

Why Korea? Why now?+

Kong builds in Korea rather than only selling there. It set up Kong Studios Korea in May 2015, a month after Dungeon Link's worldwide release, and a 2022 report described the arrangement as a US headquarters running the business with the Korean branch as the development base, under a Korean founder. In Signet's reading three further facts hold it in place: its publishing partners have been Korean from the start (Gamevil in 2013, Kakao Games in 2017, Netmarble in 2025); Korean investors put about ₩78.0 billion directly into the Korean company in 2025; and Korea is becoming a market Kong serves itself, with Guardian Tales' Korean service moving to Kong on 29 October 2026.

Understand the Korea opportunity

Why Kong makes its games in Seoul

Korea is where Kong builds, not only where it sells. The company opened Kong Studios Korea in Seoul in May 2015, a month after Dungeon Link's worldwide release, and made it the place where its games are made. A 2022 report put it plainly: Kong is known as an American company but is close to a Korean one in practice, founded by Kwangwon Seok, with the US headquarters running the business and the Korean branch as the development base. Reports in 2025 and 2026 repeat the split, with a Japanese branch running the service in Japan.

The sources suggest three further reasons, which are Signet's reading rather than a stated strategy. The founder is Korean. Korea supplied Kong's publishing partners from the start: Gamevil for Dungeon Link in 2013, Kakao Games for Guardian Tales in 2017 and Netmarble for Project Octopus in 2025. And Korean investors financed the Korean company directly in 2025. In 2023 the company also said it hires veteran Korean-American developers in the United States to work alongside the Korean branch.

Korea is also a market Kong is about to serve directly. On 19 August 2026 the official Guardian Tales cafe announced that the Korean service would move from Kakao Games to Kong Studios during maintenance on 29 October 2026, and asked players to agree to the data transfer between 20 August and that morning. The notice gave the reason as Kong's record of running localisation, updates and operations for the Japanese server, and said the service and content updates would continue.

The team on paper

Kong Studios Korea's head office in its statements is KG Tower on Teheran-ro 5-gil in Gangnam, while the careers page and current postings list two work sites in Seocho-gu: Majesta City and Lit Tower. Song Chang-gyu signed the 2025 statements as CEO. The Korean branch had more than 200 people in 2022, and the Guardian Tales team alone had about 130 to 140 in 2023. A September 2026 report said recommended resignations had cut headcount from 413 to 310.

What the 17 open roles ask for

On 10 October 2026 Kong's careers board listed 17 roles in Seoul, beside a standing talent pool. Project MAZE, the 3D roguelite action RPG, is hiring four people: a system designer, a combat designer, a software engineer and a development PM. Project octopus has three seats: a system designer with 7+ years, a system designer with 2+ years and an engineer on a one-year contract. Project HERO wants a senior software engineer and an economy balance designer, Project ZERO a software engineer, and Guardian Tales a story writer. The Art Division is hiring two character concept artists, a UI artist and a 3D animator; the server team wants an operations tool developer on a one-year contract that converts to permanent, and the QA team a tester on a one-year contract.

On the worry that Seoul is a satellite, the opposite risk applies here. Seoul is the core of production, but the Korean company lives on fees from its parent, and the parent owed it ₩68.0 billion at the end of 2025. Ask how the 2026 launches change that balance.

Most seats ask for shipped work you can show: a portfolio for designers and artists, a coding test for engineers and proof of economy design for the balance role. Several are contracts that can convert, which matters if you are leaving a permanent job.

Kong moves to emergency management and cuts staff

GameChosun reported that CEO Kwangwon Seok emailed staff about restructuring; cuts fell mainly on developers, including the Guardian Tales team, and the company said it would concentrate on new projects while Guardian Tales continued.

Kakao Games signs Guardian Maiden

Kakao Games took rights everywhere except Greater China to the pixel-art collectible action RPG for PC and mobile, targeting a launch within 2026.

Guardian Tales' Korean service to move to Kong on 29 October

The official cafe announced the transfer from Kakao Games during maintenance on 29 October 2026, with players asked to agree to a data transfer from 20 August.

More context on what comes next

Three threads since March

Read against the bet, 2026 has three threads. The first is the cut: in March Kong moved to emergency management, reduced development staff and said it would focus on new projects, and a September report put headcount at 310, down from 413. The second is the slate: Guardian Maiden was named in May, shown at Illusta Fes and signed to Kakao Games in July for a launch within 2026, joining Project Octopus with Netmarble. The third is control: Guardian Tales' Korean service moves from Kakao Games to Kong on 29 October 2026, after Kong had run Japan since 2021.

What the auditor flagged

Kong Studios Korea's 2025 audit report, filed on 2 April 2026, carries an emphasis paragraph. The Korean company held a ₩68.0 billion receivable from its parent, which management judged fully recoverable on the expected cash flows of the parent's new projects. The notes say the parent plans a global launch of a new project in the second half of 2026 and expects the full amount to be repaid by the end of 2026.

What to watch over the next year

  • Whether Guardian Maiden launches within 2026 as Kakao Games targets, and how it ranks in its first months.
  • Whether Project Octopus reaches players with Netmarble in the 2026 window it was signed for.
  • How Guardian Tales' Korean service runs under Kong after 29 October, and whether its live team grows or shrinks.
  • Whether the parent repays the ₩68.0 billion it owed the Korean company at the end of 2025.

Timing matters for a candidate in Seoul. Someone who joins in late 2026 arrives as Guardian Maiden and Project Octopus approach their stated launch window and as Kong takes over the Korean service of Guardian Tales, so the first months are likely to be launch and live operations work rather than early prototyping. Ask which project your seat serves, how far it is from launch, and how the team changed after March.

Their future. Your next chapter.
